How to Onboard New Odoo Consultants Faster (Without 3 Months of Shadowing)
If you run an Odoo partner firm, you know the pattern. You hire a new consultant. They have a degree, maybe some ERP experience, maybe even a certification. You pair them with a senior person. They shadow for a few weeks. They sit in on client calls. They start doing small tasks under supervision. Three months later, you decide they are "probably ready" and put them on a project.
That process costs approximately ten thousand euros per new hire in salary, overhead, and lost productivity. And the worst part is not the cost. It is the uncertainty. You have no structured way to know when the person is actually ready. You are guessing.
Why Traditional Onboarding Does Not Scale
The shadowing model works when you are onboarding one person per year. It breaks when you need to grow.
The problems are structural:
It depends on your best people. Your senior consultants are your most billable resources. Every hour they spend hand-holding a junior is an hour they are not billing. The better your senior consultants are, the higher the opportunity cost of using them as trainers.
There is no measurement. When is someone ready? When the senior says so. What does "ready" mean? It means the senior feels comfortable. That is a subjective assessment based on an incomplete sample of the new hire's abilities. Two different seniors might reach different conclusions about the same person.
It does not transfer. If your senior consultant leaves, their training methods leave with them. The next hire starts from scratch with whoever is available. There is no institutional knowledge about what to teach, in what order, or how to measure progress.
It cannot be parallelized. You cannot shadow five new hires onto one senior consultant. If you are growing fast, which the Odoo partner network demands, you hit a bottleneck immediately.
It is slow. Three months to client readiness is standard. In a market where clients want projects started now and the supply of qualified consultants is tight, three months is a long time to have someone on payroll without billing.
What a Structured Onboarding Program Looks Like
The alternative to "shadow and hope" is a system with clear stages, measurable progress, and objective criteria for readiness.
Define What "Ready" Means
Before you can measure readiness, you need to define it. For most Odoo partners, a client-ready consultant can:
- Run a discovery session and produce a requirements document
- Configure core modules (Sales, Inventory, Accounting, CRM) without supervision
- Demonstrate Odoo features to a client audience
- Troubleshoot common configuration issues independently
- Manage a small implementation project from kickoff to go-live
- Communicate technical decisions in business terms
Map these capabilities to specific, testable criteria. "Can configure core modules" becomes "achieves 70%+ accuracy on Sales, Inventory, Accounting, and CRM quiz modules." "Can run a discovery session" becomes "completes a discovery scenario challenge and covers at least 7 of 10 rubric criteria."
Build a Learning Path
Not every module matters equally for every role. A consultant who will focus on manufacturing clients does not need deep eCommerce knowledge in their first month. Structure the onboarding path based on what the new hire will actually work on.
A typical path for a junior functional consultant:
Phase 1 (Weeks 1-2): Foundations. Odoo Essentials, Sales, CRM. These modules show up in every implementation. The goal is not mastery, it is functional competency: can you configure a basic sales workflow end to end?
Phase 2 (Weeks 3-4): Core operations. Inventory, Purchase, Accounting. This is where complexity increases. Cross-module interactions matter. How does a purchase order flow through receiving into inventory into accounts payable?
Phase 3 (Weeks 5-6): Specialization. Based on the consultant's focus area: Manufacturing, eCommerce, HR/Payroll, or Helpdesk/Project. Go deeper on the modules they will use on their first project.
Phase 4 (Weeks 7-8): Consulting skills. Discovery methodology, communication techniques, project management basics, troubleshooting frameworks. This is the gap between "knows Odoo" and "can consult on Odoo."
Measure Progress With Data
The biggest improvement over traditional onboarding is replacing gut feel with data. At every stage, you should know:
- Accuracy by module. Does this person actually understand Inventory, or are they guessing? If accuracy is below 50% after two weeks of study, they need more time on that module before moving forward.
- Sessions per week. Are they consistently practicing? A new hire who does one session per week is not progressing fast enough. Three sessions per week is the minimum for steady improvement.
- Skill profile across dimensions. Product knowledge might be at 8/10 while communication skills are at 4/10. Without this breakdown, you do not know where to focus coaching.
- Trend over time. Is accuracy improving week over week, or has it plateaued? A plateau means the person needs a different approach, not more repetition.
Set Clear Milestones
Instead of "you are ready when we say you are ready," define milestones:
Milestone 1 (Week 2): 65%+ accuracy on Essentials, Sales, and CRM modules. Can explain a standard sales flow to a peer.
Milestone 2 (Week 4): 70%+ accuracy on Inventory, Purchase, and Accounting. Can configure a basic three-module workflow without guidance.
Milestone 3 (Week 6): 70%+ accuracy on specialization modules. Completes at least two scenario challenges with 7+ out of 10 rubric criteria.
Milestone 4 (Week 8): Overall skill profile at level 5 (Senior Consultant equivalent). Consulting skills (Discovery, Communication, Troubleshooting) all above 6/10. Ready for supervised client work.
If someone hits Milestone 4 in six weeks instead of eight, great. They are ahead of schedule. If someone is struggling at Milestone 2 after five weeks, you know early and can adjust: more study time, different materials, paired practice sessions, or an honest conversation about fit.
The ROI Math
Here is the math that should interest any partner firm owner:
Traditional approach: 12 weeks to client readiness. 10,000 EUR in loaded costs (salary, overhead, senior consultant time, lost billing). No objective measurement of when to stop.
Structured approach with measurable milestones: 6-8 weeks to client readiness for most hires. Lower senior consultant involvement (data replaces gut feel). Clear early signals if a hire is not working out, saving weeks of investment. Consistent quality baseline across all new hires.
If you cut onboarding from 12 weeks to 8 weeks, you gain 4 weeks of billable time per new hire. At a conservative billing rate of 100 EUR/hour and 30 billable hours per week, that is 12,000 EUR in additional revenue per consultant. For a firm that hires 5 consultants per year, that is 60,000 EUR.
And that does not account for the quality improvement. A consultant who was onboarded with structured practice and measurable milestones is more confident and more competent on day one of their first client project. Fewer mistakes, fewer escalations, faster implementations.
How Praxio Fits Into This
Praxio's Team plan was built specifically for this use case. It provides the infrastructure that turns ad-hoc onboarding into a structured, measurable program.
Learning paths with pre-built templates for common consultant roles (Junior Functional, Mid-Level, Senior/Architect, eCommerce Specialist, HR/Payroll, Supply Chain). Each path defines module requirements, minimum quiz counts, and target accuracy thresholds.
Admin dashboard with KPI cards (average accuracy, active streaks, sessions per week), a needs-attention section that auto-flags members who are inactive or struggling, and a member progress table sortable by any metric.
Consultant DNA comparison so you can overlay two team members' radar charts side by side and see exactly where each person is strong and where they need work.
Custom content so you can add your firm's internal knowledge, processes, and client-specific scenarios alongside the platform's 1,050+ flashcards and 718+ quiz questions.
KPI targets at both the company and individual level, with on-track/at-risk/needs-attention indicators that replace the question "how is the new hire doing?" with an actual answer.
The Team plan is 249 EUR/month for up to 10 seats. That is less than a single day of a senior consultant's billable time. If it saves you even one week of faster onboarding per new hire, it pays for itself multiple times over.
